CULTURAL MANAGEMENT FOLLOWS MEDIA AND TRUST CRISIS
The massive media and trust crisis triggered by manipulation in the awarding of the “Yellow Angel” car prize led to the biggest change (transformation) process in the 120-year history of the ADAC between 2014 and 2020. Before starting the change process, the management decided to carry out a congrid® organizational analysis, which formed the basis for the planning and implementation of a multi-year change (transformation) process and the development and introduction of a tailor-made dialogue and feedback system. We accompanied the entire process for four years.
BW Bank
IMPLEMENTATION OF THE TOP MANAGEMENT AGENDA AT TEAM AND ORGANIZATIONAL LEVEL
BW Bank is facing up to the changed market requirements in 2018. The branch structure will be restructured (reorganized), market divisions will be reorganized (reestablished), teams will be reorganized and team targets will replace individual targets. The Management Board’s new agenda is to be implemented in a measurable way by managers and their teams. In a first step, a congrid® organizational analysis was carried out, on the basis of which we derived the competency model for the managers and then transferred it into a management feedback system. In a second step, we supported the managers and their teams until 2020 on the basis of the results from the leadership feedback (ability), the MotiveStructureAnalysis MSA® (willingness) and the congrid® team analysis (team dynamics).
DSW Study
THE FUTURE VIABILITY OF GERMAN SUPERVISORY BOARDS
Over the last 20 years, the activities and work of the supervisory board have increasingly moved into the spotlight. Expectations of supervisory boards have also risen considerably and there is no real end in sight to this development. The public debate, the regulator and also the German Corporate Governance Code rightly focus on the competencies of individual supervisory board members and on the competency profile of the board as a whole. However, it is often unclear what this means in terms of content and which competencies should be fulfilled in addition to the “standard repertoire”. Against this background, the main management of DSW (Deutsche Schutzvereinigung für Wertpapierbesitz e.V.) decided to carry out a comprehensive analysis based on our congrid® organizational analysis between 2019 and 2021. A future-proof competency model for supervisory boards was derived from the analysis.

PARTNER FEEDBACK SYSTEM FOR THE IMPLEMENTATION OF THE NEW MISSION STATEMENT
As one of the leading consultancies in Europe, zeb (Center for earnings-oriented bank management) is developing a new mission statement in mid-2022 against the backdrop of maintaining future viability. The new mission statement meant that the partners needed to develop additional skills to implement the new mission statement. In this context, the zeb management team decided to carry out a congrid® organizational analysis, on the basis of which the new competency model for the partners was developed between 2022 and 2023. In addition, we were commissioned to develop and implement a 360-degree partner feedback system that builds on these competencies.

GLOBAL STRATEGIC POSITIONING OF CORPORATE COMMUNICATIONS
In the course of a management change, the corporate communications of a DAX 40 group will be repositioned from 2022 to 2023. The core question is what role corporate communications will be responsible for worldwide in the future and how it can set up an effective change process once its role has been clarified. The management of Corporate Communications opted for a congrid® organizational analysis, on the basis of which the role for the future could be clearly defined. The results also formed the basis for a change process, which was subsequently supported by a top communications consultancy.

CUSTOMER SATISFACTION SURVEY WITH THE CONGRID® CUSTOMER ANALYSIS TO CONTROL THE NET PROMOTOR SCORE
The Net Promotor Score (NPS) is introduced for customers of Fürstlich Castell ́sche Bank to measure customer satisfaction and recommendation behavior. However, the NPS only provides quantitative information, so that it does not answer the question of “why” the results of the customer survey are as they are. The entire Management Board then decided to carry out a congrid® customer analysis so that differentiated information on customer satisfaction and recommendation behavior could be provided. The dimensions of customer satisfaction resulting from the congrid® customer analysis are transferred to a customer feedback system so that the correlations between the NPS values and the dimensions of customer satisfaction enable a much finer control of the NPS in the long term. This makes the NPS system truly usable as an early warning system. In addition, the bank uses the data for specific change measures as part of its ongoing transformation.

FUTURE-ORIENTED ALIGNMENT OF ADVISORS IN THE WEALTH MANAGEMENT DIVISION
As part of a congrid® organizational analysis, the bank would like to know how well the advisors in the Wealth Management division are positioned for the future. A total of 100 people were surveyed, including 50 wealthy clients and 50 managers, advisors and key personnel at the bank. Based on the data-based analysis, we were able to provide the bank with answers to the following questions, among others: What expectations do customers have of the bank? What are the motives guiding the actions of customers on the one hand and the advisory system on the other? How is the quality of advice perceived by customers? What are the strengths and where is there a need for development? How can the bank differentiate itself from the competition? Where is there a gap between aspiration and reality on the part of the bank? Where does the bank stand in terms of digitalization? What does the new target image look like? And which change process can be used to achieve the new target image?
GERMAN OLYMPIC SPORTS FEDERATION
ANALYSIS OF THE “CULTURE OF FEAR”
At the beginning of 2021, an anonymous letter attributing a “culture of fear” to the German Olympic Sports Confederation (DOSB) plunged the DOSB into a media and confidence crisis. The DOSB’s Executive Board decided to use our congrid® organizational analysis to get to the bottom of the “accusation” and to use our analysis to check whether a “culture of fear” prevails in the DOSB. Quantitative questions on psychological safety were also asked. In addition to the strengths, the management culture was also analyzed and a change process was initiated based on the results. In August 2021, a total of 159 employees out of around 220 were surveyed. The results were widely reported in the media, and the media didn’t really like it. There was no “culture of fear” in the DOSB, as it was not a collectively supported phenomenon in the organization as a whole. Nevertheless, some people in various functions were affected by this “fear”, but the cause was not to be found in the “culture” of the DOSB.

MANAGEMENT OFFSITE TO PREPARE FOR THE STRATEGY MEETING
Eurogroup Consulting (EGC) is a highly specialized management consultancy for the financial sector. Due to the upcoming change in the Executive Board of the partner group in 2021, a large number of tasks and responsibilities must be reassigned without affecting the sensitive client business. In addition to future collaboration and internal personnel development, a strategy meeting will also be held to discuss strategic market positioning and development. EGC opted for a congrid® organizational analysis among its partners with the aim of precisely identifying key topics and priorities. This approach made it possible to delineate and clearly prioritize the multitude of topics with just one management offsite. The subsequent strategy meeting was rated by the participating partners as extremely efficient and targeted.

Siemens AG Digital Industries is a global company and leading provider of software and automation technology for industrial additive manufacturing.
The company’s goal is to homogenize the often incompatible solution offerings that have grown over the years and to offer end-to-end solutions along the value chain. This process, known as the “North Star Transformation”, not only requires a consistent global understanding of organizational design, but also has an impact on the required behavior of Siemens Digital Industries employees.
